Walter Gretzky is credited with the famous quote: โ€œ๐บ๐‘œ ๐‘ก๐‘œ ๐‘คโ„Ž๐‘’๐‘Ÿ๐‘’ ๐‘กโ„Ž๐‘’ ๐‘๐‘ข๐‘๐‘˜ ๐‘–๐‘  ๐‘”๐‘œ๐‘–๐‘›๐‘”, ๐‘›๐‘œ๐‘ก ๐‘คโ„Ž๐‘’๐‘Ÿ๐‘’ ๐‘–๐‘ก โ„Ž๐‘Ž๐‘  ๐‘๐‘’๐‘’๐‘›.โ€


What many people do not realize is how he taught his son Wayne to think about the game. Walter used Socratic questioning.


After games he would ask Wayne:

โ€ข ๐‘Šโ„Ž๐‘ฆ ๐‘‘๐‘–๐‘‘ ๐‘กโ„Ž๐‘’ ๐‘๐‘™๐‘Ž๐‘ฆ ๐‘‘๐‘’๐‘ฃ๐‘’๐‘™๐‘œ๐‘ ๐‘กโ„Ž๐‘Ž๐‘ก ๐‘ค๐‘Ž๐‘ฆ?

Those questions developed Wayneโ€™s thinking and awareness, not just his skating skill (competency).


The same principle applies to leadership.


Most organizations invest enormous time and money developing leadership competencies โ€” Strategy, Communication, Decision Making, Execution, etc.


These are important.


In fact, since 2015,ย The Management Sherpaโ„ข, has helped organizations build these competencies with great success.


But competency alone does not make someone a great leader.


๐—–๐—ต๐—ฎ๐—ฟ๐—ฎ๐—ฐ๐˜๐—ฒ๐—ฟ ๐—ฑ๐—ผ๐—ฒ๐˜€.


Most leaders will nod and say, โ€œOf course.โ€


Yet leadership development programs rarely focus on character.


Research suggests leadership training investment typically looks like this:


~70โ€“80% ๐‘๐‘œ๐‘š๐‘๐‘’๐‘ก๐‘’๐‘›๐‘๐‘–๐‘’๐‘ , ๐‘ ๐‘˜๐‘–๐‘™๐‘™๐‘ , ๐‘Ž๐‘›๐‘‘ ๐‘๐‘’โ„Ž๐‘Ž๐‘ฃ๐‘–๐‘œ๐‘Ÿ๐‘ 

~20โ€“30% ๐‘โ„Ž๐‘Ž๐‘Ÿ๐‘Ž๐‘๐‘ก๐‘’๐‘Ÿ, ๐‘ฃ๐‘Ž๐‘™๐‘ข๐‘’๐‘ , ๐‘Ž๐‘›๐‘‘ ๐‘’๐‘กโ„Ž๐‘–๐‘๐‘

Why the imbalance?


โ€ข Character is harder to measure

โ€ข Skills produce faster visible results

โ€ข Character development requires cultural alignment

โ€ข Organizations fear appearing moralistic or religious

โ€ข Leadership education historically focused on management

โ€ข Character is formed through experience, not just courses


So organizations train what is easier to measure and faster to teach.


But leadership failures rarely come from a lack of skill. They come from a lack of character.


Competencies determine what a leader can do.

Character determines how they will use it.


Over time, Iโ€™ve come to think about character through two lenses:

Interestingly, in the past six months many of clients have begun asking me to help them develop leadership competencies and character based on biblical principles.


As an acrostic geek, I created a framework that reflects both perspectives.


Leadership competencies may help someone win a position, but character determines whether they deserve the influence that comes with it.


Great leaders do not simply develop skills. They develop the character to use those skills wisely.


Because in leadership, just like hockey, seeing where the puck is going requires more than talent. It requires character.
